Shell’s CEO talks transformation, leadership, and the future of energy | The Energy Podcast

Navigating Global Shifts and Shell's Role
📌 The pace of change across geopolitics, trade, climate, and AI is currently unprecedented, placing energy at the intersection of these trends.
🌍 Shell views these intersecting vectors as more of an opportunity than a challenge, requiring continuous reinvention to support customers and government partners.
🧘‍♂️ Resilience in leadership stems from recognizing what can be controlled, focusing on becoming leaner, fitter, and more competitive, and ensuring a healthier balance sheet for cyclical uncertainty.

Vision and Performance Metrics (2035 Outlook)
🎯 Shell aims to be the world’s leading integrated energy company by 2035, focusing on leading in Integrated Gas, sustaining liquids production through 2035, and being the most customer-focused energy marketer.
📈 Shell delivered outstanding performance in Q3, including one of the best quarters ever in marketing, while demonstrating capital discipline ($20-$22 billion deployed annually).
💰 Structural cost reductions reached $4 billion by mid-2025, surpassing the initial commitment of $2-$3 billion by the end of 2025.

Culture, Trust, and Improvement Areas
🤝 The reintroduction of the tagline “You Can Be Sure of Shell” emphasizes the promise of trust for customers, investors, and governments through consistent delivery.
💡 Key work areas involve simplifying organizational structure and ways of working externally, striving to move from an ‘all knower’ to an ‘all learner’ culture to adapt quickly to global shifts.
📉 Learning from failures and portfolio decisions (like pausing a biofuels project due to lack of market competitiveness) exemplifies the need to challenge past paradigms for future opportunities.

Investment Strategy: Short-Term Delivery for Long-Term Growth
⚖️ Short-term success (like strong investor returns) is necessary to "earn the right to play in the long term" by maintaining legitimacy with stakeholders.
💵 Shell is investing nearly $20 billion annually into forward-leaning, lower-carbon opportunities while maintaining asset resilience by prioritizing projects on the low end of the cost curve (e.g., Whale, Sparta at $\approx$35$ per barrel break-even).
🔄 The company projects 10% annual growth in free cash flow per share through 2030, largely unrelated to oil price movements, based on internal operational improvements.

LNG and Energy Transition Confidence
🌱 LNG is seen as Shell’s biggest potential contribution to the energy transition over the next decade, critical for stabilizing renewables, replacing coal in industry, and fueling transport (trucking/shipping).
📈 Shell anticipates over 60% potential growth in the LNG market by 2040, building capacity for this long-term demand while focusing heavily on reducing methane emissions (already down over 75% in operations over the last decade).
🔋 Energy security, affordability, and lower-carbon investment must all be balanced; Shell is well on track for its 2030 emission targets, including achieving the goal of eliminating routine flaring five years ahead of the World Bank ambition.

Artificial Intelligence (AI) Implications
🤖 AI will be a game changer for energy demand, necessitating Shell’s support for hyperscalers through data center power supply.
🛠️ AI will massively impact energy distribution, project construction, reservoir unlocking, and enhancing individual productivity by translating data into actionable insights.
🤝 Shell is positioning itself to support AI growth by partnering to sell renewable power to data centers, such as becoming Google’s renewable power provider of choice in the UK, leveraging storage, gas, and renewables.

Key Points & Insights
➡️ CEO Wael Sawan attributes leadership traits like desire to win as a collective and discipline to sports and reading historical autobiographies.
➡️ The primary resolution for the CEO is a commitment to self-improvement—continuing to learn, adopt new technologies like AI, and maintain availability to connect with global teams.
➡️ Tough but necessary decisions, like pausing the Netherlands HEFA biofuels plant, confirm that investment in lower-carbon solutions requires the confluence of technology evolution, enabling policies, and customer willingness to pay for the premium.
